33、境机会就是对公司行为富有吸引力的领域，在这一领域中，该公司将拥有竞争优势。环境机会是影响公司战略的重大因素，公司经营者应当确认并充分把握每一个机会，评价每一个机会给企业带来的成长和列和利润空间。,环境威胁指的是环境中一种不利的发展趋势所形成的挑战，如果不采取果断的战略行为，这种不利趋势将导致公司的竞争地位受到削弱。政策、经济、社会环境、技术壁垒、竞争对手等，对企业目前或未来造成威胁的因素，企业经营者应一一识别，并予以规避或采取相应的对策，降低企业经营的风险,4.1.2.1:机会（Opportunity）,：威胁（Threats）,OT分析主要运用以下两种方法：PEST法,政府稳定性劳动法贸易法

35、的。一个产业的竞争格局有以下几种：完全垄断 寡头垄断 垄断竞争 自由竞争,决定同业者所面临的竞争态势,如果各企业之间：实力相当 产品差异化程度小,市场饱和、次序混乱，竞争会更加激烈,同行竞争者分析指标：市场占有率 销售增长率 产品利润率,：潜在竞争者,一个产业，只要有市场前景，有可观利润，一定会招来其它企业的投资，这些企业就是潜在竞争者。这些竞争者的加入必然会导致：产量增加 价格回落 利润下降 市场占有率降低 市场秩序混乱,进入威胁,构成,进入威胁取决于两个因素：进入障碍的高低 市场障碍市场竞争条件下的壁垒。非市场障碍 政府管制造成的壁垒（法定的核准进入条件）现有在位企业的报复手段、程度。价格

36、打压 材料垄断 市场垄断 供应链整合等,：替代品,替代品指的是和现有产品具有相同功能的产品，但是替代品能否产生替代的效果，就要看替代产品能否提供比现有产品更大的性价比。所以，替代品的实际功能，是对现有产品造成了价格上的限制，进而影响到整个行业的收益。如果一但替代品能够提供比现有产品更高的性价比，那么对现有产品产生巨大的威胁，有时甚至会造成整个行业的颠覆，因此，现有产品生产企业千万不可以掉以轻心！,：客户,选择优质的客户，是非常重要的：客户产品的市场占有率 在客户采购中的份额比例（在客户心中的位置）客户的议价能力 客户的信誉、拖欠款 客户的产品营利能力 客户向后整合的力量等,：供应商,选择优质的

37、供应商，同等也非常重要：供应商的价格 供应商的品质、服务水平（在供应商心中的位置）供应商的付款期限 供应商产品的代替性 供应商产品的垄断 供应商向前整合的力量等,市场是瞬息万变的，企业都处在这一变化当中，所以任何静态的分析都无法及时反映产业的快速变动，因此，适时、灵活运用五力分析才能取得理想效果！,4.2：构造SWOT矩阵,在构造SWOT过程中，要将分析出来的内容按轻重缓急及影响程度，做出优先排序，那些对公司发展有直接的、重要的、大量的、迫切的、久远的影响因素优先排列出来，而将那些间接的、次要的、少许的、不急的、短暂的影响因素排列在后面。,优先顺序评价说明,4.3：制定战略计划,制定计划的基本

43、SWOT分析模型的最大长处是应用范围广泛；并不要求大量的财务（计算）资源；不仅有助于分析企业环境，而且促使组织全盘考虑组织的战略；是功能专家们用来分析市场、产品、财务等职能时的一个有效的小工具；可以提供深刻的分析，回答某些特定的组织在实施战略时为什么会成功和失败。,劣势和局限：,仅是一个纯粹的描述性模型，无法提供明确的，格式化的战略建议；SWOT分析模型的简单易懂掩盖了它具有大量复杂性的一面；SWOT在制定出组织可以遵循的行动方案方面能力有限；只强调数据的质，忽略了数据的量；在区分优势、劣势、机会和威胁时过于简化；由于没有经过测试和检验，研究者会对组织的劣势估计不足，对优势估计过高，研究者经常
